The Argument That Won't Die
Every summer, three tribes go to war on Fantasy Twitter. Zero RB drafters mock the RB-heavy dinosaurs. Standard drafters call Zero RB a losing gimmick. Hero RB apologists insist the truth is in the middle. Each side quotes anecdotes, cherry-picks a good year, and calls the argument settled.
We wanted the actual number. Not an anecdote — the number.
So we pulled ten years of aggregated Fantasy Football Calculator ADP data (2015-2024), joined it to the actual weekly PPG each drafted player produced that season, and simulated 240,000 fantasy leagues across the three strategies. Every league ran a real 14-week regular season, a six-team playoff bracket with weeks 15-17, and produced a champion. Then we asked one question: what percentage of the time did each strategy win the ring?
The answer is not what any of the three tribes wants to hear.
The Headline Number
In PPR, all three strategies land within one percentage point of a random draft. The Zero-vs-Hero-vs-Standard argument is real for individual seasons — but pooled across ten years, there is no dominant strategy. There is only how well you executed the one you chose.

And here is the raw output. In every column, "Realized" is what actually happened when a drafter followed the strategy using strict ADP order. "Perfect" is what would have happened if that drafter had picked the year's actual top season-PPG player at every pick within the strategy — a hindsight ceiling. "Gap" is the space between them.

Two things pop out immediately.
First, the Realized numbers are boring. In PPR, no strategy beats the "just take the best available player" random draft by more than a point. The whole argument between Zero RB and Hero RB has been fought over 0.0 percentage points of edge across a decade — noise.
Second, the Execution Gap is enormous. In every single condition we simulated, the ceiling of a strategy is 45 to 69 points higher than what the average drafter actually achieved. That number — 45 to 69 — is the honest answer to "what wins fantasy leagues." It isn't strategy. It's who picked well inside the strategy they chose.
The gap between a bad draft and a great draft — inside any strategy — is roughly 50x larger than the gap between strategies. You could pick "the right strategy" every year and still lose. You could pick "the wrong strategy" every year and win if you picked the right players. This is the number the fantasy Twitter argument keeps hiding.
Where the Gap Actually Lives
A 60-point ceiling gap doesn't mean anything until you know where it lives. If it's spread evenly across all 15 rounds, closing it means picking better everywhere — a nice slogan and a terrible plan. If it's concentrated somewhere specific, that "somewhere" is exactly where a drafter should spend the offseason.
We attributed the gap round-by-round. The picture that emerges is much sharper than we expected.
Every strategy has a "hero round" — the single pick where 13-16% of your entire ceiling is decided.
- Standard-strategy: Round 1. The RB1 pick is the whole game. 14% of the gap sits on this one selection. Missing on your Round 1 back is the difference between a competitive team and a lost season.
- Hero RB and Zero RB: Round 5. The first RB pick — the exact round where these strategies fire their main lever — accounts for 15-16% of the gap. Bad execution on this one pick single-handedly costs more than the next five picks combined.
- Standard scoring adds a second spike at Rounds 3-4 for Standard-strategy drafters. In standard scoring, RB depth is worth roughly double what it is in PPR, so the second-RB and third-RB slots become nearly as consequential as the first.
The rest of the gap is spread relatively evenly across rounds 6-15, with each contributing 3-8%. That is not "noise" — 3-8% per pick still adds up to real point differences — but no single late-round pick approaches the leverage of your hero round.
Fantasy managers spend hours agonizing over Round 12 lottery tickets. The data says: most of that time belongs on your hero round. For a Zero RB drafter, Round 5 alone is worth more than Rounds 8-14 combined. For a Standard drafter, Round 1 alone is worth more than Rounds 8-15 combined. Every hour of research shifted from your bench picks to your hero round is high-leverage.
Knowing where the gap lives is only the first half of the answer. The second half — the concrete signals that separate "which player at Round 5" from a bust — is the subject of a full follow-up study we published alongside this one: Close the Draft: 7 Rules That Beat ADP. It works through the six additional simulations we ran, translates each into a concrete rule (fade top-100 rookies, when to skip the handcuff, the late-round shopping list, etc.), and quantifies how many points of the Execution Gap each rule closes.
Where Strategy Actually Matters
Averages hide the extremes. Individual seasons swing hard. Look at the same three strategies plotted year by year — you can flip between formats and league sizes to see how much the ground moves underneath the debate:

Look at Standard in 2023: 3.5%. Drafting RBs at ADP in 2023 was so bad that you were three times worse than a random draft. That was the year Nick Chubb tore up his knee in Week 2, Jonathan Taylor missed half the season, Saquon Barkley sprained his ankle, and the entire early-round RB tier collapsed. Zero RB drafters were laughing.
Now look at 2019: Zero RB collapsed to 4.2% — because 2019 was the year Michael Thomas and Cooper Kupp had their years but the WR floor caved in below them, while Christian McCaffrey and Dalvin Cook posted top-5 seasons. The "safe" Zero RB WRs in rounds 1-3 all disappointed.
Same strategy. Four years apart. Triple the win rate to less than half of one.
Now let's break down what each strategy actually is, and — this is where the article moves from data to advice — when to use it, when to run from it, and what to do instead.
Standard: The Default That Isn't Safe
The strategy: Take a running back with your first pick. Take a second running back with pick #2 or #3. Everything else after.
This is what your league does by default. It's what your platform suggests. It's how draft rooms work in every mock you've ever done.
What the data actually says:
In PPR, Standard is the worst of the three strategies (7.5% champ in 12-team, below the 8.3% random baseline). The problem is a specific failure mode: when your first RB busts or gets hurt, you have committed premium draft capital to a black hole while the top WRs get scooped up by the field. Standard's realized rate crashed to 3.5% in 2023 and 5.5% in 2015 for exactly this reason.
In Standard scoring, however, Standard is the best of the three — 8.4% in 12-team and 10.2% in 10-team, cleanly above baseline. Standard scoring rewards RBs disproportionately (no reception bonus), and having two elite RBs means you own the position that drives the most points.
Standard doesn't lose because RBs are risky in general. It loses when your specific RBs are the ones who bust — and because you've committed two top-three-round picks to the position, the downside is doubled. In 2023 it turned out to be nearly every top-tier RB.
When it works: Standard scoring formats. Draft slots at the top of the round where you can grab a proven volume workhorse (McCaffrey 2020, Barkley 2024). Years with a clear top RB tier.
When it breaks: Injury-heavy seasons at the RB position. Late-first-round draft slots where the RB you want has already been picked. PPR formats where WR volume is the bigger scoring lever.
Alternative if you're leaning Standard: Take the round-1 RB, but skip round 2. Grab two WRs in rounds 2 and 3, then a second RB in round 4. You keep the RB anchor without the doubled-down downside. In our sim, this modified path essentially interpolates between Standard and Hero RB.
Hero RB: The Boring Compromise That Wins Quietly
The strategy: Take one running back in rounds 1-2. Load up on WRs and TE for rounds 3-4. Only draft your second RB from round 5 onward.
Hero RB was invented to fix Standard's downside. If your one big-name RB busts, you still have three elite receivers to carry you. If he hits, you've got a top-3 RB alongside a stacked receiving corps.
What the data actually says:
In PPR, Hero RB is the quiet best strategy pooled across a decade — 10.5% in 10-team and 9.0% in 12-team, slightly above baseline. It never dominates a year (Hero RB was only the best strategy once out of ten years in 12-team PPR — 2022), but it also never collapses the way Standard did in 2023 or Zero RB did in 2019. It's the volatility-minimizing pick.
In Standard scoring, Hero RB is middle-of-the-pack (8.2% in 12-team). Not great, not disastrous.
Hero RB has the tightest year-to-year range of any strategy (5.4% to 10.7% in 12-team Standard, versus Zero RB's 2.3% to 11.1%). If your goal is "make the playoffs and take my chances," Hero RB is the best pick. If your goal is "win the whole thing outright," it's rarely the best bet in any given year.
When it works: Middle draft slots (picks 4-9) where the RB1 tier is thinning but a solid RB2-tier back is available. Uncertainty-heavy years where you can't confidently identify which RB tier will hold up. Managers who want to make playoffs every year and rely on late-season variance to catch a run.
When it breaks: Years where the RB1 tier is either extremely deep (Standard scoring wins from doubling down) or extremely bust-prone at the top (Zero RB benefits from avoiding the position entirely). Hero RB rarely wins the extreme cases either way.
Alternative if you're leaning Hero RB: Consider the draft slot carefully. Hero RB is strongest from the middle (picks 5-9). From the turn, Standard or Zero RB usually produces a cleaner build.
Zero RB: The Bimodal Strategy
The strategy: No running back for the first four rounds of a 12-team draft (three in a 10-team). Load up on receivers, tight end, and possibly a QB. Start drafting RBs from round 5 onward and don't stop until the bench is full.
Zero RB is the strategy with the biggest historical stan army — a decade of viral tweets, podcasts, and Substack essays. It has strong theoretical foundations: RBs get hurt more, WRs age better, PPR rewards target volume, late-round RBs can hit through opportunity.
What the data actually says:
In PPR, Zero RB is essentially tied with Hero RB at the top: 10.3% in 10-team, 9.0% in 12-team. Slightly above the random-draft baseline. Its year-by-year record is the most volatile of any strategy: 15.8% in 2015, 4.2% in 2019, 12.6% in 2018, 6.2% in 2024. Zero RB is bimodal — it either wins or gets destroyed, rarely finishes middling.
In Standard scoring, Zero RB is genuinely bad. 6.9% in 12-team, 7.9% in 10-team — well below baseline in both. Standard scoring's math punishes the strategy: RBs generate more points per touch than WRs when there's no reception bonus, and avoiding the position for four rounds means giving up too much raw scoring to the field.
The math is unforgiving. When receptions are worth zero, WR floors drop faster than RB floors. Even perfect execution of Zero RB in standard-scoring 12-team leagues only reaches a 57.7% championship ceiling — the lowest ceiling of any strategy in any condition we tested. If you're in a standard-scoring league, do not run Zero RB. The strategy cannot overcome the scoring format.
When it works: PPR and half-PPR leagues. Late-first-round draft slots (picks 10-12) where the RB1 tier is gone anyway. Years with a bust-prone top RB tier (2015, 2018, 2023). Deep benches that let you stockpile late-round RB lottery tickets.
When it breaks: Standard scoring. Early draft slots where a clear top RB is available. Years like 2019 or 2024 when the WR class underperforms.
Alternative if you're leaning Zero RB: Modified Zero RB — take exactly one RB in round 4 or 5, before your second WR. This hedges the RB2 spot while keeping the WR-heavy build. It's essentially Hero RB with a delayed hero.
The Bottom Line
If someone gives you a hard rule about which draft strategy wins, they are selling something. The data says:
- In PPR, pick whichever strategy fits your temperament. The championship-rate edge from being right about the tribe is smaller than the edge from picking well within your tribe. Standard, Hero RB, and Zero RB all land within one percentage point of each other pooled across a decade.
- In Standard scoring, prefer Standard strategy and skip Zero RB. The scoring math tilts the field. Standard-strategy wins 4 of the last 10 seasons in 12-team Standard leagues — more than any competitor.
- Match strategy to draft slot. Standard from picks 1-3 (grab a real RB1). Hero RB from picks 4-9. Zero RB from the turn (picks 10-12).
- Don't over-anchor to a strategy label. Look at the specific players in front of you. When a proven workhorse falls to you in round 2, take him. When the elite RB tier looks fragile, wait. The strategy is a default, not a commitment.
The 60-point Execution Gap is the number to internalize. Your fantasy season is going to be won or lost by how well you picked within the strategy you chose, not by which strategy you chose. If you spend the offseason arguing which tribe is correct, you are studying the wrong problem.
Methodology
- ADP source: Fantasy Football Calculator public API, 2015-2024, both PPR and Standard formats. 685-3,146 aggregated real drafts backing each year's snapshot.
- PPG source: nflverse weekly player stats, 2015-2024 regular seasons. Every player joined to their actual weekly fantasy output; DNP seasons (Bell 2018 holdout, Andrew Luck 2017, A.J. Green 2019, Michael Thomas 2021) correctly zero out.
- Simulator: 240,000 individual leagues, 1,000 per (year × format × league size × strategy × path) condition. Target team's draft slot randomized uniformly. Opponent picks follow noisy ADP (σ ≈ 6 slots) to model realistic draft variance. Full 14-week regular season using historical weekly PPG, top-6 seed playoff bracket, weeks 15/16 semis and week 17 final.
- Rosters: 1 QB / 2 RB / 3 WR / 1 TE / 1 FLEX starters + 7 bench = 15 rounds. Kickers and defenses excluded from the sim (same wash across strategies).
- Path A ("Perfect"): target team picks the player with the highest season-total PPG at each pick, subject to the strategy's constraints. This measures the hindsight ceiling of the strategy — not what any drafter could realistically achieve, but the upper bound if they had perfectly identified the year's top producers.
- Path B ("Realized"): target team picks by strict noisy-ADP order within the strategy's constraints. This models a real drafter executing the strategy exactly as ADP suggested.
- Excluded: half-PPR (Fantasy Football Calculator's free API does not publish half-PPR ADP), superflex, dynasty. All results specific to redraft.
