The Bill You Actually Get Charged
We recently published a 240,000-league simulation comparing Zero RB, Hero RB, and Standard draft strategies across a decade of real ADP. The headline finding — that all three strategies land within roughly one percentage point of a random draft in PPR — surprised almost everyone who reads fantasy content.
The finding people should have paid more attention to was the second one: the Execution Gap. The ceiling of every strategy — what you'd achieve if you'd picked the year's actual top season-PPG player at every pick within the strategy's constraints — is 45 to 69 championship-rate points above what real drafters actually achieve. That's roughly 50 times larger than the gap between strategies. Where you land on that spread is what wins or loses your season, not which tribe you belong to.
This article is the playbook. Six additional simulations, one per rule, each translating a specific draft-day decision into a measurable lift or loss.
Rule 1 — Spend Your Prep on the Hero Round
Every strategy has a single pick — a "hero round" — where 13-16% of the entire ceiling is decided. This is a bigger finding than we expected when we started the study, and we cover it in detail in the main article's expanded gap section.
The one-sentence version:
- Standard-strategy drafters: Round 1.
- Hero RB and Zero RB drafters: Round 5 — the first RB pick.
- Standard-scoring Standard drafters: Round 1 plus Rounds 3-4 stack.
If you skip every other rule in this article and only apply this one — shift research hours from your bench picks to your hero round — you're playing a smarter draft than 90% of the field.
Rule 2 — Fade Top-100 Rookies (Unless They're Exceptional)
We pulled every top-100 ADP player from 2015-2024 (1,000 records) and tagged whether they busted — defined as under 8 games played OR under 8 PPG for the season.
Rookies bust at 31.3% — nearly double the veteran rate of 16.3%. This is the single largest positive lift in the entire study. And the effect is not driven by weirdness at the tail: the pattern holds across ADP tiers and positions.
The narrow exception is elite NFL draft capital in a genuinely open situation — the Justin Jefferson type. But those are 3-5 rookies per class, not 20. Almost every rookie the market prices in the top-100 is a bet that they'll break rookie averages, and the market has already priced that bet. Default fade.
Rule 3 — Weight Injury History Aggressively
Two features from Rule 2's chart deserve special attention:
- Prior year under 8 games: 28.0% bust rate — a +10.7 point lift.
- 11+ games missed over the past 2 years: 24.3% bust rate — +7.0 points.
These aren't news to anyone who's paid attention to fantasy for a decade, but the magnitude is. Compare to the smallest bucket: 0-1 games missed over 2 years — 8.5% bust rate. A player who's played every game two years running busts at less than half the rate of a chronically banged-up player at the same ADP. Same market price, half the risk.
The combined signal is powerful. When you're in the top-36 ADP tier (typically your first 3 picks), the interaction between ADP tier and prior-year durability produces a 4x difference in bust rate for players ADP treats identically:
- Top-36 ADP + ironman (0-1 missed): 3.4% bust rate.
- Top-36 ADP + major issues (11+ missed): 12.8% bust rate.
Actionable filter: at the top of your board, tiebreak toward the durable player every time.
Rule 4 — Use Opportunity Share as a Top-3 Tiebreaker, Not a Sort
Fantasy Twitter has a persistent narrative: "target share is king, ignore ADP and take the target share." We tested it directly. At every target pick, we look at the top-K remaining players by ADP, then pick the one with the highest prior-year opportunity share (target share for WR/TE, touch share for RB).
Results across 10 years, 480K simulated leagues:

Two things stand out:
Opportunity share is a tiebreaker, not a sort. At K=3 (choose among the top-3 by ADP), it helps modestly in specific conditions. At K=6 it helps only in Standard-scoring. At K=15 (aggressively overriding ADP for opportunity), championship rate crashes to 3-5% across every condition we tested. ADP already prices most of the opportunity signal; the residual is small and only meaningful when you're deciding between similarly-ranked players.
Zero RB benefits most. Because Zero RB forces you to differentiate among many WRs in the early rounds, an opportunity-share tiebreaker inside a small ADP window closes about 2 points of the Execution Gap. Standard drafters gain little from it because they already have a positional constraint (RB in Round 1) that concentrates their decision.
Actionable rule: when two players sit within 3 ADP slots, take the one with the higher prior-year opportunity share. Beyond that, follow ADP.
Rule 5 — Late-Round Shopping List
Rounds 9-15 (ADP 100-180) are where most drafters autopilot. We looked at 666 late-round selections and asked which player profiles actually hit — defined as 8+ games and position-appropriate PPG (QB 15, RB 10, WR 12, TE 9).
The biggest finding is positional:
- Late-round QB: 58.4% hit rate — a +25.5 point lift vs the 32.9% baseline.
- Late-round TE: 47.8% hit rate — a +14.9 point lift.
- Late-round RB: 23.8%.
- Late-round WR: 22.1%.
The QB and TE numbers are inflated by scarcity — only 32 starting QBs and TEs exist, so the "position-appropriate PPG" bar is easier to clear. But that's exactly the point. Late-round QB and TE are structural bargains. Fantasy conventional wisdom to "wait on QB and TE" is technically correct, but under-selling: wait on them past Round 8 and you land on a genuine value more than half the time.
Two more actionable filters on the late-round board:
Continuity beats "new opportunity" narrative. Players staying on the same team hit at 40.2%. Players who changed teams: 25.4%. When you see a WR3-caliber player in the 12th round who "just signed a big deal in a new offense," fade unless something else on your board says buy.
The RB touch-share sweet spot is 15-24%. Prior-year 25%+ touch share RBs falling to Round 12: 20.7% hit rate — these are aging bellcows the market has correctly discounted. Prior-year 5-14% touch share: 18.8% — deep committee, no path to volume. The 15-24% bucket: 40.0% hit rate. Backs who had a real role but not a starter's workload are the sweet spot for late-round RB picks.
Rule 6 — Zero RB Should Wait Longer Than You Think
We tested when Zero RB drafters should take their first RB — testing Rounds 4 through 9 across all four format/size combinations, 1,000 sims per year per condition.
The results contradict conventional Zero RB timing advice:
- PPR 12-team: Round 7 is optimal (9.46% vs 8.76% at Round 4). A +0.7 point lift.
- PPR 10-team: Round 9 is optimal (11.33% vs 10.47%). A +0.86 point lift.
- Standard scoring 12-team: Round 4 is best. Waiting hurts — championship rate drops from 7.02% at Round 4 to 5.81% at Round 9.
The mechanism: in PPR, WRs deliver more consistent floors, so extending your WR-heavy build lets you extract more of the receiving corps's ceiling before pivoting. In Standard scoring, RB is worth roughly double what it is in PPR (no reception bonus), and delaying the position compounds a real point deficit. The strategy answer is format-specific.
Rule 7 — Skip the Handcuff
Handcuffing your RB1 — drafting his same-team backup as insurance — is possibly the most widely-repeated draft advice in fantasy. We tested it directly. At Round 12, force the target team to take the same-team RB2 behind their first RB, then compare championship rate to the baseline where Round 12 is a normal ADP pick.

Handcuffing generally does not pay off. The pick's opportunity cost — a real WR/TE flex or bench value — exceeds the insurance value in almost every condition. The one meaningful exception is PPR 12-team Zero RB, where the target team's RB depth is thin enough that handcuff insurance produces a +0.4 point lift.
Everywhere else, the "always handcuff your RB1" conventional wisdom is wrong. Take the best player available at Round 12 — usually a WR or a QB or a TE breakout candidate — and let the roster's normal depth absorb an RB injury.
The Playbook, Compressed
If you internalize seven things from this study:
- Overweight your hero round. For Zero/Hero RB, that's Round 5. For Standard, Round 1.
- Default fade top-100 rookies. They bust twice as often as veterans. Elite draft capital + open depth chart is the only exception.
- Reward durability at the top of the board. A prior 2-year clean bill of health cuts bust rate 4x among top-36 ADP.
- Use opportunity share as a top-3 tiebreaker only. Overriding ADP with opportunity destroys championship rate.
- Late-round priority order: QB → TE → veteran RB with 15-24% prior touch share → same-team veteran WR with 15%+ target share. Fade rookies and team-switchers.
- Zero RB in PPR: push your first RB to Round 7 (12t) or Round 9 (10t). In Standard scoring, don't wait past Round 4.
- Skip the handcuff unless you're specifically running Zero RB in PPR 12-team.
None of these individually closes the whole Execution Gap. Combined, they materially move the needle. And unlike the "which strategy is best" debate — which pooled across a decade essentially doesn't matter — every one of them is a decision you can make in your draft room this season.
The Playbook Applied — 2026 Draft Board
The rules above are historical. The board below is this year's. Every 2026 top-180 ADP player runs through the same signal weights the studies produced, then gets grouped by draft round.
A few notable calls the board is making that map cleanly onto the rules:
- Round 1 fade: Christian McCaffrey — 13 games missed across 2024-2025. Rule 3 doing exactly what it should.
- Round 2 fade: Jeremiyah Love (rookie RB) — Rule 2's rookie signal is the largest single lift in the whole study; the board applies it consistently.
- Round 3 fade: Rashee Rice — 22 games missed across the last two seasons. An elite SHAPE composite (91) doesn't offset that.
- Round 4 fade: Malik Nabers — only 4 games in 2025, target share fell YoY, 15 games missed 2-year total. Three separate signals stack.
- Round 5 target: D'Andre Swift — ironman durability plus a 16 touches/game workload right in the Rule 5 sweet spot.
- Rounds 9-11 targets: late-round QBs (Stafford, Bo Nix, Baker Mayfield) and TEs (Kelce, Ferguson, Andrews) — Rule 5's position bonus is the largest single positive signal, and the board leans into it.
The scoring is not a projection. It doesn't try to predict raw fantasy points. It surfaces the feature combinations that historically map to hit-rate lift or bust-rate lift. Use it as a decision-support layer at your draft slot, not a ranking.
Methodology
- Sim engine: the same 240,000-league simulator built for the main strategy article. Real 14-week regular season using historical weekly PPG, 6-team playoff bracket weeks 15-17, snake draft with opponents following ADP + Gaussian noise (σ ≈ 6).
- Study 1 (round attribution): 48,000 sims. For each pick, computed each player's contribution to the target team's 14-week starting-lineup score, then differenced Realized vs Perfect rosters by round.
- Study 2 (opportunity backtest): 480,000 sims across five K values. Prior-year opportunity share computed from nflverse weekly stats: target share for WR/TE, RB touch share = (carries + receptions) / team backfield touches.
- Study 3 (bust signals): 1,000 top-100 PPR ADP records 2015-2024 with prior-year features from nflverse. Bust = games <8 OR season PPG <8.
- Study 4 (late-round hits): 666 ADP 100-180 records. Hit = ≥8 games AND position-appropriate PPG (QB 15, RB 10, WR 12, TE 9).
- Study 5 (Zero RB timing): 240,000 sims. Varied the earliest allowed RB round from 4 through 9.
- Study 6 (handcuff): 240,000 sims. "Handcuff" forces the Round 12 pick to be the same-team RB2 behind the target's first RB, when that player is on the ADP board.
- Not modeled: in-season managerial decisions (waiver claims, trades, benching), snap-share sub-signals at QB, coaching-scheme fit, weather. All of these are potentially additional gap-closers on top of the seven rules above.
